Every tracking system displays an ETA, and nearly every displayed ETA is a quiet lie of precision: a single timestamp presented with false confidence, computed by adding published leg times to the last known position. The shipment does not have an arrival time until it arrives. It has an arrival distribution, and everything downstream, labor planning, customer promises, exception management, works better the moment the system admits this.
An honest ETA engine is a conditional forecasting problem. Given where this shipment is, the route ahead, the current state of every node on that route, the time of day, the season, the carrier's realized performance on these legs, and the current regime of the corridor, what is the distribution of arrival times? The published schedule is one weak input among many. The strong inputs are the network's own history and its live state.
Precision when it matters, honesty when it does not
The distribution should be presented as what it is. "Arriving Tuesday 14:00 to 20:00 with 90 percent confidence, most likely 16:30" is more useful than "Tuesday 15:47," because the downstream decisions are threshold decisions: does the receiving team schedule the second shift, does the customer's line keep running, does the exception desk intervene now or wait. Thresholds want probabilities. Only dashboards want timestamps.

The compounding value
The same engine that predicts arrivals also detects trouble early, because a shipment whose predicted distribution shifts right, hours before any milestone is officially missed, is a shipment asking for intervention while intervention is still cheap. Networks running probabilistic ETAs catch a large share of their exceptions before the customer notices, which converts the tracking function from an apology channel into a service advantage. The mathematics is standard. The data discipline, clean event streams, honest historical performance by leg and node, is the actual barrier, and the actual moat.
